Implementation
The plan for implementing the complete system can be roughly divided into the following steps:
1.Specification of the hardware for the pilot system.
2.Specification of the software enhancements that are necessary for the implementation of the pilot system. This will be a subset of the software enhancements required by the customer for the complete project. At this point, Tera will be able to provide a quote for the pilot system, and to plan for its implementation. Two months are required for this initial specification work.
3.Installation and configuration of the pilot system, including system integration tasks such as interfacing with the customer OPI and output systems. This should take around three months. (Training of IT staff will typically begin at this phase.)
4.Implementation of the software improvements for the pilot system. This phase will take place in conjunction with the installation, and should take around three months - but of course this depends on the extent and nature of the enhancements.
5.Training of systems editors - focus of training is on customization of the system, i.e., styles, templates, scripts, etc. This can begin after initial server installation, and can be done concurrently with the system integration work, and should take around 1 month, depending on the goals of the pilot project.
6.Training of newsroom staff on the pilot system. This can start as soon as the pilot system is operational - not necessarily when all of the software changes and system integration work is in place. It can take around one month, beginning two months after the start of the pilot system installation. (Typical training time: Reporter/Editor- 1-2 weeks, Pagination - 2 weeks, Edition editing/Production - 1 week). At this stage the customer will be able to produce pages on the pilot system.
7.Specification of the hardware for the final system. It is expected that data gathered using the pilot system will be utilized for final system specifications. This should take around one month.
8.Specification of the software enhancements needed for the complete system. This should take around two months, and can take place concurrently with the software changes done for the pilot system. At this stage Tera will be able to quote the complete system, and plan for its implementation.
9.Installation and configuration of the total system, including all the necessary system integration work. This should require between six months and one year.
10.Implementation of the software improvements for the final system. This should require around one year. The installation of the system and the software development can take place simultaneously.
11.Training of additional staff on the final system. Again, the training can start before all the required software changes have been implemented. The end user training would typically be done by customer staff, with support from Tera staff.
We envision that the approach of the customer will be to target one desk/section at a time, with the goal of moving it entirely to the new system, and then move to the next section, and so on.
